How the coaching works

Eight steps, from the first call to the wrap-up. Most engagements run 6 months.

01

Discovery call (free)

A direct conversation about where you are, what isn't working, and what you want to build. We decide together whether coaching is the right step and whether we're the right pair.

You leave with: a clear decision on whether to move forward, and what to focus on.

Setup and intake

  • You fill out a short intake about your role, your organization, and your team.
  • We write down your real mandate, and what you can't change right now. This happens before any rating.
  • If your company is sponsoring the work, we also have a three-way conversation with you and your sponsor. We agree in writing what progress gets shared and what stays private.

You leave with: shared context, so we don't waste early sessions getting oriented.

First session: set your goals

  • We confirm your mandate and the limits we have to work within.
  • We get clear on what is really at stake, not what sounds right.
  • We define progress three ways: behavior people can see, results for the organization, and your standing as a leader.
  • We set how long the engagement runs, and when we'll check in at the midpoint and at the end.

You leave with: a direction specific enough to hold us accountable, and flexible enough to change as your situation changes.

Diagnostic and starting point

  • You rate yourself on the FORGE method in writing. We look at evidence, not intentions, and your direct reports help confirm your ratings.
  • We pick the two or three areas to focus on first.
  • We record a few starting measures of results, including one your boss already watches.
  • Optional: personality and 360-degree feedback add more context.

You leave with: a profile of how you lead, a list of where evidence is missing, and a starting baseline.

Build habits and your Leadership Playbook

We build one habit at a time.

  • You choose the habit to make reliable, and the approach that fits your situation.
  • You write it down, for example as a decision charter, a delegation ladder, or a routine before key meetings.
  • You test it with the people who rely on it, during a busy two weeks.
  • We re-rate it and fix what doesn't hold.

Your Leadership Playbook collects all of this, and it's yours to keep. Anything that is a judgment about people, your own behavior, or a position you'll defend in the executive room, you write yourself. Sharing any of it is your choice.

You leave with: habits proven under pressure, not just plans on paper.

Coaching sessions

Each session usually:

  • Starts with your real situation and what happened in your last test.
  • Looks at the assumptions and stories that are narrowing your options.
  • Improves one habit, and sets up the next test.
  • Captures what held, what slipped under pressure, and what to change.

Between sessions, your own work is the evidence. I'm also available for brief support on specific decisions. A habit is done when it has survived a busy two weeks, not when the document is finished.

You leave with: leadership habits that hold when the week gets difficult.

Monthly check-ins

  • Once a month we step back and look at the pattern. Which habits are holding? Does our focus still fit your situation? Reorgs and scope changes are common.
  • We check that results for the organization and your standing are moving along with your ratings.
  • At the midpoint, we restate your context and review your profile and results side by side.
  • If your company is sponsoring the work, we hold periodic three-way check-ins. They share the progress we agreed on, without sharing what you say in sessions.

You leave with: coaching that stays relevant as your situation changes.

Wrap-up

  • We repeat the full diagnostic, with evidence, and compare your starting and ending profiles.
  • We review which habits held under pressure, what changed in the organization, and what changed in your standing.
  • We list what is still in progress, and how you'll keep testing and updating your Playbook on your own.
  • We talk about whether a follow-on engagement makes sense.

You leave with: a clear, evidence-based picture of what changed, and a Leadership Playbook you can keep running.
